63% of CS Leaders Cannot Track AI Performance, ChurnZero Study Finds

Global – October 31, 2026 -- Nearly two-thirds (63%) of customer success (CS) leaders have no consistent method to track AI performance, according to ChurnZero's 2026 Customer Success Leadership Study, which surveyed nearly 600 CS and revenue leaders.

Only 21% of CS leaders link AI to revenue, versus 57% in sales

Almost all respondents use AI to automate administrative work such as logging tasks, summarizing calls and researching accounts. Yet only 21% of CS leaders can tie AI to revenue outcomes, compared with more than half (57%) of sales leaders.

The gap carries an operational cost. CS teams that cannot measure AI impact are four times more likely to require manual sign-off on every AI recommendation, which leaves staff less time for strategic work. Without performance data, leaders also struggle to justify AI spend.

AI leaders report NRR of 100% or higher at 65%, against 39% of laggards

Net revenue retention (NRR) has remained flat overall for SaaS companies over the past three years. Within that picture, 65% of AI leaders, defined as organizations with mature AI deployments, reported NRR of 100% or greater. Among AI laggards, organizations behind on deployment, the share was 39%.

ChurnZero recommends baselines, single-workflow tracking and a dedicated AI budget line

The study's accompanying guidance advises teams to start small rather than measure everything at once. Leaders should take inventory of current AI workflows, pick one, define a success metric and review the numbers quarterly. They should then replicate the process as more tasks are automated.

Baselines should be set before any new automation launches. Example goals include shorter time-to-value, higher renewal rates or more frequent expansion calls. Efficiency metrics are the easiest entry point: compare the hours a manual task takes with the time AI needs for the same work.

Many teams build AI workflows with company-provided tools but keep no AI budget. Adding AI as a budget line item creates accountability, and breaking spend out by project shows which initiatives merit further investment and which should be scaled back.
